A lot of the manufacturers we talk to are running ERP systems that have been in continuous use — and continuously customized — for fifteen or twenty years. The system runs production scheduling, inventory, and payroll, and any downtime during a migration means halting the production line. That risk is usually why the migration keeps getting pushed another year.
Our approach is a phased strangler-pattern migration: new modules are built and run in parallel with the legacy system, validated against real production data, and cut over one function at a time. Nothing gets decommissioned until its replacement has proven itself under real load. It's slower than a rip-and-replace on paper, and considerably faster in practice, because it's the only version of the plan a plant manager can actually say yes to.
